This post is a summary of a developer career talk that was held at 42Seoul in 2024!

When you've been at a large company for a long time, the organizational culture can change dramatically whenever the CEO changes. Change isn't necessarily a bad thing though -- it happens as attempts to move in a better direction. Microsoft used to be criticized for being stuck as a "Windows company," but after Satya Nadella became CEO, they completely transformed into a new company by redefining their mission and vision.

Microsoft's Mission and Vision#

Microsoft's mission is simple yet powerful:

"Empower every person and every organization on the planet to achieve more."
In other words, empowering every person and every organization on the planet to achieve more.

On top of that, with the AI era upon us, the vision was updated to:

"To democratize AI, making it accessible and beneficial for everyone."
Democratizing AI, making it accessible and beneficial for everyone.

Thanks to this mission and vision, Microsoft has transformed from simply a software company into a platform company that helps people and organizations grow.

Growth Mindset and How Top Employees Are Evaluated#

Microsoft encourages its employees to have a "Growth Mindset" rather than being trapped in fixed thinking.
It's about going beyond just doing your own job well, and maintaining an attitude that's open to learning.

The actual evaluation criteria are unique too. Microsoft asks employees three key questions:

  1. What results have I created in my work?
  2. How have I helped others succeed?
  3. How have I absorbed others' achievements to fuel my own growth?

In other words, they value "people who grow together" over "people who excel alone."
The manager evaluation system is also designed with a simple slider approach rather than complex metrics, so anyone can easily receive feedback.

Thinking About Your Customer's Customer#

Microsoft makes its money fundamentally through a B2B model. Solutions like Azure, Office, and Dynamics help companies deliver better services to their customers.
In this process, Microsoft doesn't just look at "our customer" -- they think about the customer's customer too.

Also, to stay ahead in the AI and cloud infrastructure race, they're investing massive amounts to build data centers worldwide.
The reason they can make these mega-investments of hundreds of billions to over a trillion won is their conviction that enterprise customers will inevitably need these services in the long run.

The Power of Empathy Through Diversity and Inclusion#

Another standout point in Microsoft's marketing is "inclusivity." They actively develop accessibility technology for users with disabilities. This not only genuinely helps people with disabilities, but also evokes strong empathy from non-disabled people, building brand trust. It's not just a "nice company image" -- by demonstrating technology that includes everyone, they achieve natural marketing impact as well.

Takeaways for Individuals#

Here are lessons that individuals can apply from Microsoft's transformation and philosophy:

  • Maintain a growth mindset. The attitude of learning something new every day is what ultimately extends your career.
  • Build a habit of helping others. Bigger results come through collaboration rather than competition.
  • Experience trends early. In the early days of the internet, people said "there's nothing to use it for," but it ended up changing the world. AI today is similar. Its applications are still limited, but if you try it first and create use cases, it becomes an opportunity.

Especially if you're a developer, don't just focus on short-term results -- prepare a career roadmap that will still exist 40 years from now. The secret to career longevity is continuously learning and applying as technology changes.

Practical Tips You Can Start Right Now#

For regular professionals, effective tips center around efficient time management, maintaining good relationships, and managing a positive attitude and stress.

Time Management Tips:

  • Set your most important goal each morning and focus on it
  • Clearly prioritize by distinguishing urgent tasks from important ones
  • Use scheduling tools (Google Calendar, Notion, etc.) to systematically manage workflow
  • Use the Pomodoro technique -- 25 minutes of focus, 5 minutes of rest -- to maintain concentration
  • Only attend meetings that are truly necessary, and keep them short and clear

Relationships and Communication:

  • Don't just earn money at work -- build good relationships too, forming strong bonds with close colleagues
  • Avoid gossip and badmouthing; maintain positive, constructive conversations
  • Build trust and presence through casual chats and coffee talks
  • Speak up at least once during meetings to make your presence known
  • Give and receive feedback promptly and in detail for efficient communication

Positive Attitude and Stress Management:

  • Never be late to build trust; reduce the weight of work in your life so it doesn't stress you out
  • Maintain a kind, smiling attitude
  • Separate work and personal life for stress management; recharge through hobbies or exercise
  • Accept mistakes and criticism, and respond positively
  • When it gets tough, step away from your desk briefly for stretching or meditation to clear your mind

Microsoft's successful cultural transformation offers significant lessons for both individuals and organizations.
Organizations need to create systems that help people grow, and individuals need to maintain a mindset of continuous learning within those systems.

Living in the AI era now, what matters isn't "which technology you use" but "with what attitude you learn and apply."
Like Microsoft's mission, shouldn't we also be making each day one that powerfully empowers ourselves and those around us to achieve more?

The dream was always running ahead of me. To catch up, to live for a moment in unison with it, that was the miracle.
